【摘要】:Goldratt(1997)最早提出了關(guān)鍵鏈項(xiàng)目管理方法。關(guān)鍵鏈理論的提出,為受限于資源的項(xiàng)目進(jìn)度管理提供了一種解決思路,不僅極大地縮短了工期,同時(shí)可以在項(xiàng)目進(jìn)行過(guò)程中實(shí)現(xiàn)動(dòng)態(tài)管理。因此,眾多學(xué)者在給予關(guān)鍵鏈理論高度評(píng)價(jià)的同時(shí),不斷進(jìn)行研究探索、改進(jìn)和優(yōu)化,相繼提出了許多關(guān)鍵鏈項(xiàng)目進(jìn)度管理方法,也有很多基于關(guān)鍵鏈理論的應(yīng)用研究。目前,基于關(guān)鍵鏈理論的項(xiàng)目進(jìn)度管理應(yīng)用研究已涉及電力工程、科研項(xiàng)目、軟件開(kāi)發(fā)、工業(yè)工程等領(lǐng)域,并取得了一定的成效。數(shù)字化、自動(dòng)化和智能化是當(dāng)今世界裝備制造業(yè)發(fā)展的趨勢(shì),裝備制造業(yè)企業(yè)通過(guò)技術(shù)改造實(shí)現(xiàn)數(shù)字化生產(chǎn)和管理是適應(yīng)發(fā)展趨勢(shì)、提高經(jīng)濟(jì)效益、增強(qiáng)核心競(jìng)爭(zhēng)力的必由之路。然而,數(shù)字化技術(shù)改造項(xiàng)目具有投資大、周期長(zhǎng)、技術(shù)難度大、制約因素多、不確定系數(shù)高等特點(diǎn),要求必須采取有效的項(xiàng)目進(jìn)度管理方法實(shí)施管理,確保項(xiàng)目順利完工。關(guān)鍵鏈項(xiàng)目進(jìn)度管理考慮了項(xiàng)目任務(wù)間的邏輯關(guān)系和資源制約因素,通過(guò)設(shè)置緩沖區(qū)來(lái)消除不確定性因素的影響,并通過(guò)對(duì)緩沖區(qū)的監(jiān)控實(shí)現(xiàn)對(duì)項(xiàng)目進(jìn)度的實(shí)時(shí)控制。本文提出了關(guān)鍵鏈項(xiàng)目進(jìn)度管理的新思路和緩沖區(qū)設(shè)置、監(jiān)控的新方法,豐富了關(guān)鍵鏈理論,拓寬了關(guān)鍵鏈理論的應(yīng)用領(lǐng)域。同時(shí),通過(guò)基于關(guān)鍵鏈的數(shù)字化技術(shù)改造項(xiàng)目進(jìn)度管理模型,為企業(yè)數(shù)字化技術(shù)改造項(xiàng)目進(jìn)度管理提供了一種科學(xué)有效的進(jìn)度管理模式,為企業(yè)避免進(jìn)度管理失控帶來(lái)的工期延誤、管理成本增加、經(jīng)濟(jì)效益受損等問(wèn)題提供了有效的解決途徑,對(duì)今后企業(yè)數(shù)字化技術(shù)改造項(xiàng)目進(jìn)度管理具有借鑒和示范作用。本文首先闡述了研究背景、研究?jī)?nèi)容、研究方法、技術(shù)路線、研究的意義及創(chuàng)新之處。其次,本文對(duì)項(xiàng)目進(jìn)度管理、約束理論和關(guān)鍵鏈理論進(jìn)行了文獻(xiàn)綜述的研究。然后介紹了T公司數(shù)字化技術(shù)改造項(xiàng)目概況,分析了T公司數(shù)字化技術(shù)改造項(xiàng)目進(jìn)度管理的現(xiàn)狀,指出了項(xiàng)目存在的問(wèn)題。本文重點(diǎn)通過(guò)構(gòu)建基于關(guān)鍵鏈的進(jìn)度管理模型對(duì)T公司數(shù)字化技術(shù)改造項(xiàng)目進(jìn)度管理進(jìn)行應(yīng)用,主要包括關(guān)鍵鏈項(xiàng)目進(jìn)度計(jì)劃、緩沖區(qū)設(shè)置和關(guān)鍵鏈項(xiàng)目進(jìn)度控制三個(gè)部分。在關(guān)鍵鏈緩沖區(qū)設(shè)置時(shí),本文在基于鏈路特征的基礎(chǔ)上,提出了將基于項(xiàng)目特征的不確定性指標(biāo)納入綜合評(píng)價(jià)指標(biāo)體系,利用熵權(quán)法和TOPSIS法計(jì)算不確定系數(shù),再利用根方差法計(jì)算緩沖區(qū)的大小。在關(guān)鍵鏈項(xiàng)目進(jìn)度控制方面,本文提出了斜率法預(yù)警區(qū)域劃分和監(jiān)控觸發(fā)點(diǎn)設(shè)置方法,即設(shè)置兩條斜率基于工序不確定性系數(shù)的線段將預(yù)警區(qū)域劃分為三部分,通過(guò)某時(shí)刻項(xiàng)目進(jìn)度對(duì)應(yīng)的斜率大小判斷所屬的預(yù)警區(qū)域。然后提出在緩沖量動(dòng)態(tài)分配的基礎(chǔ)上,對(duì)緩沖區(qū)進(jìn)行動(dòng)態(tài)緩沖滾動(dòng)監(jiān)控。最后,本文對(duì)基于關(guān)鍵鏈的T公司數(shù)字化技術(shù)改造項(xiàng)目進(jìn)度管理的優(yōu)化效果進(jìn)行了分析,得出主要研究成果和項(xiàng)目管理啟示,指出研究的不足之處以及未來(lái)的研究方向。

The key chain project schedule management is considered the logical relationship and resource constraints project between the tasks, by setting the buffer to eliminate the influence of uncertain factors, and realize the real-time control of the project progress by monitoring the buffer.
