一汽—大眾公司汽車產(chǎn)品自主研發(fā)流程研究

【摘要】:汽車市場競爭日趨激烈,產(chǎn)品研發(fā)戰(zhàn)略變得日益重要,一汽-大眾研發(fā)體系正逐漸由業(yè)務(wù)主導(dǎo)型轉(zhuǎn)變?yōu)閼?zhàn)略主導(dǎo)型,并致力于打造自主研發(fā)的戰(zhàn)略能力。研發(fā)能力的提升關(guān)系到企業(yè)的未來,而研發(fā)能力提升的核心工作之一是要建設(shè)一套強有力的流程支撐體系并不斷優(yōu)化其業(yè)務(wù)流程。 一汽-大眾的產(chǎn)品開發(fā)流程主要是從德國大眾公司產(chǎn)品開發(fā)流程移植轉(zhuǎn)化而來。很長一段時間,一汽大眾僅生產(chǎn)德國大眾已經(jīng)成熟的批量車型。從產(chǎn)品開發(fā)流程來看,主要工作集中在批量生產(chǎn)準備階段,部分任務(wù)屬于批量開發(fā)階段。通過對實踐經(jīng)驗不斷總結(jié),批量開發(fā)階段和批量生產(chǎn)準備階段的流程相當完善,執(zhí)行比較得力,運行效果也不錯。但是針對自主研發(fā)車型項目,雖然一汽-大眾借鑒德國大眾公司的經(jīng)驗制定了相應(yīng)的產(chǎn)品開發(fā)工作流程,但該流程卻過于粗糙,存在很多問題。 本文在探討一汽-大眾公司新車型自主研發(fā)過程中存在的問題,同時提出相應(yīng)的優(yōu)化自主研發(fā)流程體系的對策及解決方案。 一汽-大眾新車型開發(fā)項目中存在的主要問題有:產(chǎn)品開發(fā)周期過長、開發(fā)成本相對較高。其中導(dǎo)致開發(fā)周期長,進度拖期主要有兩個方面:一是方案和設(shè)計進度不能按期完成;二是由于合資公司的特點,自主研發(fā)的零件決策權(quán)和認可權(quán)掌握在德國大眾手中,所以導(dǎo)致工作流程復(fù)雜,既涉及到國內(nèi),又涉及到德國,溝通過程不是理想狀態(tài)。開發(fā)成本高體現(xiàn)在,一方面,整車本身的材料成本超出目標。另一方面,由于項目拖期,頻繁的技術(shù)更改,引起開發(fā)費用、更改費用和生產(chǎn)投資急劇上升。項目過程控制上,一方面,方案開發(fā)階段工作由研發(fā)部門主導(dǎo),其他專業(yè)部門參與程度不高;另一方面,部門之間沒有作為一個有機的整體來進行高效的溝通與協(xié)作。 而產(chǎn)生這些問題的原因有,產(chǎn)品開發(fā)工作流程本身不夠完善;產(chǎn)品開發(fā)項目管理組織結(jié)構(gòu)方面不夠細化,工作分工不夠明確;新產(chǎn)品開發(fā)過程中的項目管理缺少有效的IT系統(tǒng)的支持。 綜上所述,一汽-大眾為提高自主研發(fā)水平,必須持續(xù)建設(shè)其自主研發(fā)流程體系,不斷優(yōu)化業(yè)務(wù)流程: 借鑒德國大眾成熟開發(fā)經(jīng)驗,細化組織機構(gòu),使工作任務(wù)分工更加明確,,更加接近德國大眾組織機構(gòu),提高溝通效率,降低溝通成本,從而推動產(chǎn)品開發(fā)項目的順利實現(xiàn)。 科學(xué)規(guī)劃研發(fā)隊伍,提升研發(fā)人員能力,加速研發(fā)隊伍的建設(shè)。 完善新產(chǎn)品開發(fā)項目主流程,完善各職能領(lǐng)域在新產(chǎn)品開發(fā)項目中的流程,細化專業(yè)微流程,補充完善新產(chǎn)品開發(fā)項目中的指導(dǎo)性文件。 建立和完善各類IT信息系統(tǒng)平臺,用于固化流程,借助于信息技術(shù),將流程通過系統(tǒng)來實現(xiàn),固化人們的工作習慣,通過信息技術(shù)的支持,流程體系在形成和實施的效果上會更加迅速和有效。 構(gòu)筑開發(fā)試制試驗中心,建設(shè)專業(yè)整車試驗場等以產(chǎn)品開發(fā)為方向的基礎(chǔ)試驗設(shè)施,升級技術(shù)開發(fā)部。 收集、整理在長期以往的開發(fā)過程中形成的具有企業(yè)特性和產(chǎn)品特性的指導(dǎo)性文件、技術(shù)要求和規(guī)范,制定成公司自己的企業(yè)標準。同時,為了使產(chǎn)品開發(fā)工作更加標準化和有序化,大大減少產(chǎn)品設(shè)計開發(fā)的失誤,提升產(chǎn)品研發(fā)的速度,公司應(yīng)充分重視產(chǎn)品研發(fā)流程的標準化工作。

The product development process of FAW Volkswagen is mainly from the transformation of the German Volkswagen product development process. For a long time, FAW Volkswagen only produces the mature mass model of the German Volkswagen. From the product development process, the main work is concentrated in the batch production preparation stage, and part of the task belongs to the batch development stage. To sum up, FAW Volkswagen must continuously develop its own R & D process system and constantly optimize its business processes in order to improve its R & D level.
