【摘要】：風(fēng)險(xiǎn)管理是項(xiàng)目管理九大知識(shí)體系中的重要組成部分。項(xiàng)目中的潛在風(fēng)險(xiǎn),對(duì)項(xiàng)目的成敗形成重要影響。延期完工、成本超出預(yù)算、或是產(chǎn)品性能差等現(xiàn)象,說明必須用科學(xué)的方法對(duì)項(xiàng)目進(jìn)行風(fēng)險(xiǎn)管理。本文針對(duì)公司新一代BACnet智能電表項(xiàng)目,在研發(fā)過程中所碰到的問題及存在的風(fēng)險(xiǎn),研究與采用多種先進(jìn)的技術(shù),提出使用量化的分析評(píng)估方法對(duì)風(fēng)險(xiǎn)進(jìn)行管理。針對(duì)項(xiàng)目在技術(shù)及時(shí)間上都存在著巨大風(fēng)險(xiǎn)。采用的辦法是,針對(duì)項(xiàng)目時(shí)間緊的問題,通過使用計(jì)劃評(píng)審技術(shù)對(duì)項(xiàng)目工期進(jìn)行了評(píng)估及合理性判斷,并通過使用甘特圖來監(jiān)控、管理項(xiàng)目進(jìn)度；針對(duì)項(xiàng)目組對(duì)BACnet技術(shù)不熟悉,在BACnet協(xié)議棧的選擇上使用層次分析法量化各備選方案風(fēng)險(xiǎn),選擇風(fēng)險(xiǎn)權(quán)重低的方案,從而降低決策過程中的主觀性；同時(shí),使用概率和影響矩陣法,對(duì)項(xiàng)目過程中的風(fēng)險(xiǎn)進(jìn)行識(shí)別、評(píng)估,并根據(jù)風(fēng)險(xiǎn)的重要程度進(jìn)行有效應(yīng)對(duì),取得成功。通過應(yīng)用風(fēng)險(xiǎn)管理的相關(guān)知識(shí),對(duì)項(xiàng)目風(fēng)險(xiǎn)進(jìn)行量化和評(píng)估,使得項(xiàng)目最終得到順利進(jìn)行并按時(shí)交付。文章還對(duì)研究與應(yīng)用的成效進(jìn)行了評(píng)估。并與過去類似項(xiàng)目在項(xiàng)目績(jī)效參數(shù)上的比較,即項(xiàng)目預(yù)算與實(shí)際支出,項(xiàng)目預(yù)計(jì)工期與實(shí)際完工時(shí)間,以及項(xiàng)目質(zhì)量等方面,反映出風(fēng)險(xiǎn)管理在項(xiàng)目研發(fā)過程中的重要意義。
[Abstract]:Risk management is an important part of nine knowledge systems of project management. The potential risks in the project have an important impact on the success or failure of the project. Delays in completion, cost overruns, or poor product performance indicate that the project must be managed in a scientific way. Aiming at the problems and risks encountered in the research and development of the new generation BACnet intelligent meter project, this paper studies and adopts a variety of advanced technologies, and puts forward a quantitative analysis and evaluation method to manage the risk. There are huge risks in terms of technology and time for the project. In view of the project time constraints, the project schedule is evaluated and judged by using the plan review technology, and the project progress is managed by using Gantt chart, and the project team is not familiar with BACnet technology. In the selection of BACnet protocol stack, Analytic hierarchy process (AHP) is used to quantify the risk of each alternative and select the scheme with low risk weight, thus reducing the subjectivity in the decision-making process, at the same time, the probability and influence matrix method is used. Identify and evaluate the risks in the process of the project, and effectively deal with them according to the importance of the risks. By applying the knowledge of risk management, the project risk is quantified and evaluated, so that the project can be successfully carried out and delivered on time. The effectiveness of the research and application is also evaluated. Compared with the similar projects in the past, such as the project budget and actual expenditure, the estimated project duration and the actual completion time, as well as the quality of the project, it reflects the importance of risk management in the process of project research and development.
