精益生產(chǎn)在家具企業(yè)現(xiàn)場改善中的應(yīng)用研究

【摘要】:當(dāng)前中國家具企業(yè)絕大多數(shù)還是采用較為傳統(tǒng)的粗放式經(jīng)營和管理方式,管理水平低下,原材料、能源和人力等浪費大,大大降低了企業(yè)的生產(chǎn)效率,增加了產(chǎn)品的生產(chǎn)成本。因此,如何提高家具制造業(yè)的生產(chǎn)管理能力及水平是未來中國家具生產(chǎn)企業(yè)必須關(guān)注的和解決的關(guān)鍵問題之一。精益生產(chǎn)產(chǎn)生于汽車行業(yè),它通過對生產(chǎn)現(xiàn)場的有效管理來解決問題、消除浪費,降低企業(yè)的生產(chǎn)成本,提升企業(yè)的生產(chǎn)效率。因此,應(yīng)用精益生產(chǎn)的先進(jìn)管理理論和方法是中國家具制造業(yè)從目前困境解放出來的手段之一。本文以家具企業(yè)的生產(chǎn)現(xiàn)場為研究對象,運用5W2H、5Why以及魚骨圖分析法對生產(chǎn)現(xiàn)場的人、機、料、法、環(huán)各因素進(jìn)行分析,總結(jié)了生產(chǎn)現(xiàn)場存在的各項問題,綜合運用精益生產(chǎn)的相關(guān)理論和方法,構(gòu)建了合理的家具企業(yè)精益生產(chǎn)管理體系。同時,結(jié)合家具企業(yè)的產(chǎn)品和加工特點,建立了優(yōu)化的家具企業(yè)精益生產(chǎn)管理推行細(xì)則,通過6S現(xiàn)場管理、現(xiàn)場布局優(yōu)化、基礎(chǔ)工業(yè)工程、TPM活動、看板管理、PDCA循環(huán)等精益生產(chǎn)改善方法,消除生產(chǎn)現(xiàn)場的大量浪費和不增值作業(yè),降低生產(chǎn)成本,縮短生產(chǎn)周期,實現(xiàn)準(zhǔn)時化生產(chǎn)的運作模式,提高家具生產(chǎn)企業(yè)的生產(chǎn)效益。根據(jù)精益生產(chǎn)各因素指標(biāo)在家具企業(yè)的重要程度給予不同的評價權(quán)重,文章最后建立了可行性較強的精益生產(chǎn)管理評價體系,為精益生產(chǎn)管理的測評和提升提供了比較科學(xué)、客觀、全面的依據(jù)。建立家具企業(yè)精益生產(chǎn)管理體系、推行細(xì)則以及評價體系作為文章的最終成果,使精益生產(chǎn)管理方式全面落實到家具生產(chǎn)企業(yè)的生產(chǎn)現(xiàn)場管理當(dāng)中,不僅改善和提升了家具企業(yè)生產(chǎn)現(xiàn)場管理方式和力度,提高了家具企業(yè)的生產(chǎn)效率,帶來了更高的最終利潤,也可為其他行業(yè)的生產(chǎn)和管理提供參考和借鑒,具有一定的創(chuàng)新性和現(xiàn)實意義。
[Abstract]:At present, the majority of Chinese furniture enterprises still adopt the more traditional extensive management and management mode, the management level is low, the waste of raw materials, energy and manpower is large, which greatly reduces the production efficiency of enterprises and increases the production cost of products. Therefore, how to improve the production management ability and level of furniture manufacturing industry is one of the key problems that Chinese furniture manufacturing enterprises must pay attention to and solve in the future. Lean production comes from the automobile industry. It solves the problem through the effective management of the production site, eliminates waste, reduces the production cost of the enterprise, and promotes the production efficiency of the enterprise. Therefore, applying the advanced management theory and method of lean production is one of the means to liberate the Chinese furniture manufacturing industry from the present predicament. This paper takes the production site of furniture enterprise as the research object, using 5W2HU 5Why and fish bone chart analysis method to analyze the factors of the production site, such as human, machine, material, method and ring, and summarizes the problems existing in the production site. Based on the relevant theories and methods of lean production, a reasonable management system of lean production in furniture enterprises is constructed. At the same time, combined with the products and processing characteristics of furniture enterprises, established the optimized implementation rules of lean production management of furniture enterprises, through 6S site management, site layout optimization, basic industrial engineering TPM activities, Kanban management and other lean production improvement methods, such as PDCA cycle, eliminate a large number of waste and no value-added work, reduce production costs, shorten production cycle, realize the operation mode of punctual production, and improve the production efficiency of furniture production enterprises. According to the different evaluation weight of Lean production index in the important degree of furniture enterprise, the paper finally establishes a feasible evaluation system of lean production management, which provides a more scientific method for the evaluation and promotion of lean production management. Objective, comprehensive basis. The establishment of lean production management system of furniture enterprises, the implementation of detailed rules and evaluation system as the final result of the article, so that the lean production management mode is fully implemented in the production site management of furniture production enterprises, It not only improves and promotes the production site management mode and strength of furniture enterprises, improves the production efficiency of furniture enterprises and brings higher final profits, but also provides reference and reference for the production and management of other industries. It has certain innovation and practical significance.
